You have invested in SEO. You rank for your core terms. Google traffic is healthy. Then someone on your team asks ChatGPT a question squarely in your category and a competitor gets named. Or worse, no one gets named and the AI makes something up entirely.
You want to know what is broken.
Nothing is broken. The problem is that you built for one system and are being measured by another. Google ranking and AI citation do not share the same signals, the same logic, or the same infrastructure. A page can sit at position one on Google and never appear in a ChatGPT or Perplexity response because it was optimised for ranking, not for being understood by a language model.

How LLMs Actually Know Things
To understand why your brand might be invisible in AI responses, you need to understand how large language models build knowledge. There are two distinct moments that matter.
The first is training. Before a model like ChatGPT or Gemini is deployed, it trains on an enormous corpus of text: web pages, books, research papers, structured databases, Wikipedia, news archives. During this process the model builds an internal representation of the world, including which brands exist, what they do, who runs them, what category they operate in, and how credible they appear across sources. This is not a database lookup. It is a compressed, probabilistic understanding built from patterns in everything the model read.
If your brand was not present in credible, well-documented sources at training time, or if it appeared inconsistently across those sources with conflicting descriptions, the model's internal representation of you is weak or absent. It does not know you well enough to cite you confidently.
The second moment is retrieval. When a user asks a question and the AI performs a live web search before answering, it is doing something called Retrieval-Augmented Generation (RAG). It pulls relevant pages, feeds them to the model as context, and generates a grounded answer from that retrieved content. This is where your current content can influence AI responses in real time, not just through historical training.
But retrieval has its own requirements. The model is not reading your page the way a human does. It is extracting fragments that match the query. If your content does not allow clean, confident extraction of a specific answer, it gets passed over even if it gets retrieved in the first place.
Most SEO-optimised content fails at the extraction stage. It was written to contain the right keywords in the right density. It was not written to be a citable source of specific, structured claims.
The Entity Disambiguation Problem
Here is where many brands quietly lose ground in AI search without realising it.
AI models do not look up your brand the way a search engine indexes it. They work with entities: distinct, well-defined things in the world with verifiable attributes. For a model to cite your brand confidently, it needs to be able to resolve your entity without ambiguity. It needs to understand that the company named in this article, the website at this domain, the Google Business Profile at this address, the LinkedIn page with this description, and any third-party mentions of your brand are all unambiguously the same thing.
When those signals are inconsistent, the model becomes uncertain. When your brand name overlaps with a generic concept or shares a name with something else entirely, the problem compounds. A company with a name that could mean multiple things needs every touchpoint on the web to clearly, consistently describe what it is, what industry it operates in, who runs it, and what makes it distinct from other things with similar names.
If your website describes you one way, your LinkedIn describes you slightly differently, your Google Business Profile uses a different category, and there is no structured data tying any of it together, the model cannot confidently resolve your entity. A brand it cannot resolve confidently is a brand it does not cite.
Entity disambiguation is not a content problem. It is an infrastructure problem. The fix is not writing more blog posts. It is ensuring your brand exists as a coherent, unambiguous entity across every surface that feeds AI knowledge systems: your website with proper schema markup, Google's Knowledge Panel, credible third-party publications that describe you consistently, Wikidata if you qualify, and your key social and directory profiles.
What Citable Prose Looks Like Versus What Keyword Content Looks Like
Pull up any page on your site that ranks well. Read the first three paragraphs and ask: if an AI extracted this paragraph out of context and dropped it into a response to a user question, would it work as a clean, accurate answer?
Most keyword-optimised content fails that test. It is written to satisfy a ranking algorithm, which means it builds slowly toward its point, hedges, uses passive constructions, and front-loads context rather than answers. An AI model trying to extract a citable claim from that content struggles. It finds many mentions of the topic and few clear statements about it.
Citable prose works differently. It makes declarative claims. It opens paragraphs with the point, not with the setup. It attributes data specifically. It defines terms precisely on first use. It answers the question in the first sentence and uses the rest of the paragraph to support that answer.
Here is the same information written both ways.
Keyword version: "When it comes to filtration in industrial settings, there are many factors that businesses need to consider, including the type of contaminants present, the flow rate requirements, the operating temperature, and the specific compliance standards that apply to their sector, all of which can influence the selection of appropriate filtration solutions."
Citable version: "Industrial filtration selection depends on four factors: contaminant type, flow rate, operating temperature, and sector-specific compliance requirements. Each factor independently narrows the viable product range."
Both contain the same information. The first was written for a ranking algorithm. The second was written to be extracted. An AI reading both will pull the second. A user reading both will trust the second faster. The rewrite is not a compromise between SEO and GEO. It is a strict improvement for both.
This is the structural shift that GEO requires. Not different topics, not more volume, not a new content strategy. Different prose architecture applied to what you already have.
The Three Fastest Fixes
These are not the only things that matter in GEO. But they are the three interventions that produce the fastest measurable improvement in citation probability for brands that already have a reasonable SEO foundation.
Fix one: Schema markup on your core pages. Organisation schema on your homepage, declaring your brand name, description, founding date, industry, location, and website. Article schema on your content pages, declaring authorship and publication date. FAQ schema on pages that answer specific questions. This is explicit, machine-readable metadata that tells AI systems exactly what your content is about and who produced it. It removes ambiguity at the technical layer before any content gets read.
Fix two: A Wikipedia or Wikidata entry. This is not about ego or optics. Wikipedia is among the most heavily weighted sources in LLM training data. A well-documented Wikipedia entry with accurate attributes and cited sources is one of the highest-leverage entity signals a brand can build. If your brand does not meet Wikipedia's notability threshold, Wikidata has lower requirements and carries real weight in how AI knowledge graphs are constructed. Either is worth pursuing if you qualify.
Fix three: Rewrite your five most important pages for extraction. Pick the five pages most relevant to the queries you want to be cited for. Restructure each one so that every major claim is a clean declarative sentence at the top of its paragraph. Add specific data with clear attribution. Define your core terms explicitly on first use. Cut the preamble. This does not require new content or a new content strategy. It requires making the content you already have answerable by a model.
These three fixes address three distinct layers of the citation problem. Schema markup addresses the technical metadata layer. Wikipedia or Wikidata addresses the entity knowledge layer. Prose restructuring addresses the content extraction layer. A brand that works through all three is structurally different in AI search than one that has not, often within weeks of the changes being live.
The Real Gap
Ranking on Google demonstrates that your content is relevant and credible enough for an algorithm trained on link signals and engagement behaviour. Getting cited by an AI demonstrates that your brand is well-defined enough, your content is structured clearly enough, and your external presence is consistent enough for a language model to name you with confidence.
The first is about visibility to an algorithm. The second is about legibility to a model. They are related but they are not the same investment.
Most businesses built for the first and assumed the second would follow. It does not follow automatically. The signals are different, the infrastructure is different, and the content requirements are different.
The gap is closeable. The brands that close it first in any given category own AI-driven discovery in that category for a significant period of time. Unlike traditional SEO, where a well-funded competitor can outspend you on backlinks and content volume, GEO is harder to buy quickly. The entity signals, training data presence, and citation authority that drive AI citation are built over time, not purchased. That makes being early matter more than it does in most digital marketing disciplines.
